Subscriptions - start the site free or have subscriptions from the start?

When running a site where you can add a subscription based part, is it better to add the subscription part immediately, or build up a user/reader base and then roll out the subscription option (like this site).

Being free will be way easier to get initial links and traffic. Do make sure that when making it subscription based you add new features, not take away free ones from existing members.

I can't imagine a paid site could be successful unless the person starting it already had a ton of credibility and fame in their area.

Or possibly have 2 sites a free one then a members only site with extra added benefits as well
